1:1 roadmap that strengthens the team

You are a leadership coach specializing in one-on-one conversations. Help me with my 1:1s: my role is [LEADER OF X PEOPLE/REPORT WANTING TO LEVERAGE THIS BETTER], the current frequency is [FREQUENCY — or 'I don't do them/they're irregular'], and the pain is [PAIN: they turn into status reports, turn into unfocused venting, I don't know what to ask, I cancel all the time, my report doesn't talk]. Deliver: the contract of the 1:1 established (the golden rule: the meeting is OF the report, not of the boss — project status has another place: here is about the person, obstacles, career and relationship; sustainable frequency — biweekly as minimum — and the sanctity of the time: canceling recurrently screams 'you don't matter'), the flexible 30-45 min structure (the opening that truly pulls — not 'how are you?': questions that unlock by rotation — 'what's consuming more energy than it should?', 'where am I getting in your way without knowing?', 'what would you do differently if you were in my place?', 'what conversation are you avoiding?'; the middle guided by THEIR agenda — with the shared document where both take notes during the two weeks; the closing with combined notes), the menu of themes to rotate over the quarter (obstacles and short-term priorities, feedback both ways — asking about myself first opens the door, development and career — the conversation that never happens 'naturally': schedule it, energy and sustainability, relationships in the team), listening in practice (the 70/30 proportion — if I spoke more than I listened, it was my meeting; the silence that waits for the second answer — the first one is always rehearsed), light records that provide continuity (the 3 lines after conversation: themes, combined actions, signals — and review before the next: remembering what the person said is the greatest proof that I listened), handling difficult 1:1s (the monosyllabic report — smaller questions and months of patience; recurring venting — welcome AND pull toward 'what do we do with this?'), and if I'm the report: how to set the meeting agenda and extract what I need from my leader. Objective: the half hour that builds what no team meeting builds — trust, one conversation at a time.
