Structure: acknowledge their objective → present the math (what was asked requires X hours; we have Y) → present 3 concrete options: (a) same scope, longer timeline; (b) same timeline, reduced scope — and say what goes; (c) same scope and timeline, with more resources — and say how much it costs → recommend one and justify it → leave the decision with them.

RESTRICTIONS
- Don't just say 'it can't be done'. Bring options — whoever brings options negotiates; whoever just complains becomes a problem.
- Don't quietly accept a deadline you know you'll miss. That's not dedication, it's delaying bad news.
