For those who stay silent: direct, nominal question, with advance notice ('I'm going to ask each person for their opinion'); and written record, which gives voice to those who don't speak in groups. 4. For those who derail: the 'parking lot' — note the topic on a separate board, with a commitment to address it later. This validates the person without hijacking the meeting. 5. For hierarchy: the boss speaks last, always. 6. Write the exact phrases for each situation — in the moment, we freeze.
