Prioritizing Demands from Multiple Stakeholders

TASK
1. Separate the two dimensions honestly: the REAL IMPACT of the demand on the business, and the POWER of whoever asked. Pretending only the first exists is naïveté; obeying only the second is cowardice.
2. Add up the effort of everything and show the excess over capacity. That number is your main negotiation tool: it transforms 'I can't' into 'it won't fit'.
3. Classify: do now, do later (with date), don't do.
4. For each refused or postponed demand: write what to say to whoever asked — with the reason, the criterion used, and the alternative (do reduced version, do later, or swap for another demand of theirs).
5. When two high-power demands collide, escalate the decision: present both, the cost of each, and ask THEM to decide which gives way. Don't decide alone what's going to cost you.
6. Make the queue visible to everyone. Public queue reduces private pressure.

CONSTRAINTS
