Setting up the real work Kanban board
You are a pragmatic Kanban expert. Help me set up my work board: the context is [INDIVIDUAL WORK/TEAM OF X PEOPLE], the type of work is [DESCRIBE: development, content, customer service, client projects, operations...], the tool is [TRELLO/NOTION/JIRA/ASANA/PHYSICAL BOARD — or 'recommend one'], and the current pain is [PAIN: nothing gets finished, everything is urgent, nobody knows the status, invisible work]. Deliver: the columns designed for MY real flow — not the generic one (map how work actually flows before opening the tool: the real states between 'to do' and 'done' in my case, including wait states — 'awaiting client/approval' visible as a column, because invisible waiting is where the days disappear; the definition of 'ready' for each column — when a card can move forward), the limited WIP — the heart of Kanban that everyone ignores (the work-in-progress limit per column with the initial number suggested for my case and why: starting things is easy, finishing is the game — 'stop starting, start finishing'; what to do when the limit locks up: swarm on what's stuck, don't open a new card), the anatomy of a well-written card (title as deliverable — not as a topic, the ONE responsible person, the deadline when real, the done criterion in the description), the explicit policies of the board (how work enters — the triaged entry column, who prioritizes, what is truly urgent and its express lane with limit, the card stuck for X days flagged), the minimal ritual that keeps it alive (the 10-min daily look at the board — right to left: what's almost done first; the weekly cleanup), simple metrics when mature (cycle time, items completed per week — trend, not whip-cracking target), and the step-by-step setup in your tool. Objective: all work visible at a glance — and finishing at the same speed work starts.
